Managing agricultural transportation at scale requires close coordination across multiple cargo types, vehicles, routes and operating teams. With a network spanning Vietnam, Laos and Cambodia, our customer needed a centralized platform to replace fragmented workflows across Excel, Zalo and individual experience.

Smartlog Transportation Management (STM) was implemented to centralize order, trip and transportation data management. During the go-live period from December 15–23, 2025 alone, the system processed 4,450 orders and 758 trips, establishing a stronger digital foundation for large-scale, cross-border logistics operations.

ABOUT OUR CUSTOMER

Our customer is a leading logistics and 3PL company, providing domestic and cross-border transportation services across Vietnam, Laos and Cambodia.

Agriculture is one of its key transportation segments, covering export fruits, agricultural supplies, livestock and animal feed. The company also handles finished vehicles, steel, components, CKD cargo and containers.

This diverse mix of commodities, routes and operating models creates a significantly more complex transportation environment than a conventional single-flow logistics operation.

OPERATING CONTEXT

Before Smartlog STM, transportation operations involved multiple teams, including Sales, Dispatch, Fleet Management, Drivers, Accounting, Fuel Management, Insurance and Depot operations.

Information was managed across Excel files, Zalo, phone calls, emails and separate dispatching matrices. Transport planning, order consolidation, matching outbound and return trips, and estimating vehicle requirements relied heavily on individual experience.

As operations expanded, it became increasingly difficult to maintain a unified view of orders, trips, vehicles, revenue, costs and overall transport performance.

KEY CHALLENGES

Fragmented data across multiple teams

Order, vehicle, driver, route and shipment status data were distributed across different tools, making coordination and historical tracking time-consuming.

Dispatching relied heavily on individual experience

Order consolidation, backhaul matching, vehicle estimation and transport mode selection were largely handled manually, increasing dependence on individual planners.

Limited end-to-end visibility into transport performance

Driver costs, revenue reconciliation, pricing, actual delivered volumes and revenue-cost allocation still involved manual processing, limiting the ability to evaluate performance at order and trip level.

SMARTLOG’S APPROACH

Smartlog implemented STM as a centralized transportation operating platform, designed for a multi-sector logistics model and particularly suited to agricultural transportation with diverse routes, shipment flows and operational requirements.

Centralized order and trip management

Orders and transport trips are managed on one platform, allowing multiple departments to work from a common data source instead of relying on separate files and communication channels.

Standardized transport data and dispatching

STM creates a foundation for standardizing vehicle, driver, route and dispatch data, reducing reliance on spreadsheets and individual operating experience.

Connecting operations with financial performance

The target management model links transportation data with revenue, cost and performance by order, trip and vehicle, creating a stronger foundation for transport P&L management.

RESULTS

During the go-live period from December 15–23, 2025, STM recorded:

  • 4,450 orders

  • 758 transportation trips

  • Approximately 494 orders per day

  • Approximately 84 trips per day

Before optimization, creating a single order could take around 6–7 minutes. Following system improvements by Smartlog, the customer confirmed that performance had improved sufficiently for the issue to be closed.

BUSINESS VALUE

The project marks a shift from transportation operations driven by fragmented tools and individual experience toward a centralized data platform.

For a logistics provider serving multiple industries, particularly agriculture, STM provides a foundation for more standardized dispatching, stronger cross-functional coordination and more consistent order-to-trip management.

The platform also creates room for further development in areas such as enterprise system integration, transport performance management and automated planning as operational requirements continue to evolve.
